I have gone through almost the same experience. I grade 10 I played tuba in a quintet. We had two monster trumpet players, a kick ass horn player, and I'm not too bad myself. But, our trombone player just couldn't cut it. We gave him an ultimatum. We gave him a piece to play, gave him two weeks to do it, and said that if he didn't practice it and learn in a sastisfactory way, he was out. He came back the day after the two weeks was over and told he wasn't capable of playing the piece we gave him. We said fine, and he was gone. This way it was his choice.
